Organizations spend considerable time Designing A Preventive Maintenance Program, which is a significant step toward preventing failures, enacting maintenance process improvements and more. Once programs are established, there often isn’t a plan in place to review and reassess preventative maintenance activities to eliminate tasks that fail to add value or may induce failures. Many organizations continue down their original path, and are blindsided when failures occur, or they are not realizing the full benefits they expected when first starting out.

What is Preventive Maintenance Optimization?

In order to balance the risk of failure and the costs of maintenance, programs should be periodically reviewed based on failure history and performance analysis. This is called Preventive Maintenance Optimization. Preventive Maintenance Optimization (PMO) is a method of continuous improvement, working to increase the effectiveness and efficiency of maintenance activities. In addition, PMO:

Increases cost effectivenessImproves reliabilityIncreases machine uptimeEnhances an organization's understanding of the level of risk they are managingReduces the ambiguity of maintenance tasks that are not clearly writtenHelps avoid or eliminate redundant PM and condition based maintenance tasksAllows for the refocusing of resources toward failure prevention maintenance activities. Approaches to Optimizing PM Schedules

There are three popular approaches for optimizing Preventive Maintenance schedules:

Reliability-Centered Maintenance (RCM)

Failure reporting and corrective action system (FRACAS)

Judgment-based approach Reliability-Centered Maintenance (RCM)

The Reliability-Centered Maintenance (RCM) approach works to ensure systems continue to do what is required for operations. The goal of developing an RCM program is to implement a unique maintenance schedule for each critical asset within a facility or organization. In his book RCM2, the late John Moubray characterized reliability-centered maintenance as a process to establish the safe minimum levels of maintenance.

According to ReliabilityWeb.com, a program must meet these four basic principles in order to be recognized as true RCM:

The program is scoped and structured to preserve system functionIt identifies how functions are defeated (failure modes)It addresses failure modes by importanceFor important failure modes, it defines applicable maintenance task candidates and selects the most effective one

A Guide to the Reliability-Centered Maintenance (RCM) Standard (SAE JA1012) identified the basic requirements a program must meet before it is truly RCM. It begins with these seven questions:

What is the item supposed to do and its associated performance standards? In what ways can it fail to provide the required functions? What are the events that cause each failure? What happens when each failure occurs? In what way does each failure matter? What systematic tasks can be performed proactively to prevent, or to diminish to a satisfactory degree, the consequences of the failure? What must be done if a suitable preventive task cannot be found?

There are four phases of an RCM project:

Decision – Justification and planning based on need, readiness and desired outcomes Analysis – Conduct the RCM study in a way that provides a high quality output Implementation – Act on the study’s recommendations to update asset and maintenance systems, procedures and design improvements Benefits – Measure the improvements and identify opportunities to further improve Image may be NSFW.

The RCM approach is a multi-faceted process that requires time, effort and buy in from corporate, executive stakeholders, your maintenance team and more. Because of that, RCM is best utilized to improve efficiency for large scale, capital projects or for critical equipment.

Failure Reporting and Corrective Action System (FRACAS)

A failure reporting, analysis and corrective action system (FRACAS) is a more rapid approach to optimize PMs, and does not require extensive planning and decision-making to assess a PM program. FRACAS is a system that establishes a procedure for reporting, classifying, analyzing failures, and planning corrective actions in response to common failures. It identifies the root causes and failure analyses to help organizations implement the best solution to prevent or predict the issue from occurring time and time again.

FRACAS consists of:

Failure Reporting (FR). Asset or system failures are formally reported through a Defect Report, Failure Report or within a Computerized Maintenance Management System (CMMS). Analysis (A). Perform analysis in order to identify the root cause of failure. Corrective Actions (CA). Identify, implement and verify corrective actions to prevent more repetition of the same failure.

Common outputs from FRACAS include Important Key Performance Metrics such as Mean Time Between Failures, Mean Time Between Repair, Mean Time To Repair, reliability growth, and failure/incidents distribution by type. The FRACAS model provides the information needed to support Root Cause Failure Analysis (RCFA) and Reliability Centered Maintenance (RCM) efforts.

Judgment-based Approach

A judgement-based approach to PM optimization is just as it sounds. The process involves consulting the maintenance team and system engineers to develop a plan based on how they have seen the equipment operate and respond to the current PM schedule.

The judgement approach is not as accurate as RCM or FRACAS, and will not produce the same data and indicators of performance. However, sometimes that data and spending the time to track it is not necessary for all pieces of equipment. Judgement based PM optimization is best for assets that lack criticality, are inexpensive to repair/replace, or have been operating normally.

How a CMMS Can Help

Both RCM and FRACAS require considerable tracking and analyzing of PM processes. Lessons Learned from CMMS Deployments

Organizations learn a great deal about themselves during a CMMS deployment. Some of the top companies across industries such as Energy, Services, Manufacturing have used the lessons they learned to redefine best practices, and everyday processes. As many of our clients have shared their insights with us, we compiled a list of some of the top lessons learn from CMMS Deployments to share.

Collect all foundational data at the beginning of the implementation process. One of the most important lessons learned by a wide variety of our clients is to collect all necessary foundational data at the start of implementation. For example, Cintas Corporation is a top manufacturer of corporate identity uniforms, entrance mats, document management services and more to over 800,000 businesses, through 430 distributed facilities in the US and Canada. After a few years using eMaint, the Cintas team realized that they needed to focus on fundamental data. For Cintas, this meant loading 28,000 assets into the system, in order to use eMaint to yield important decisions such as repair vs. replace, OEE, MTTR, MTBF, and uptime percentages in real-time.

Regional Project Manager and Facility Management Engineer James Wagoner calls this his primary lesson learned, and advises all CMMS users to collect necessary foundational data at the beginning of implementation. You will begin seeing useful, accurate data earlier, and company-wide cultural changes can be made based on data-driven insights into daily processes.

Recognize potential extra costs, and account for them. Utilizing eMaint’s mobile maintenance solution on smartphones, tablets and other electronic devices allows technicians and other employees to input data on-the-go, reducing the need to manually input data on a desktop at the end of the day. For SM Energy, a company focused exploration, development, and production of natural gas and crude oil, operations are distributed across the United States. Operations Reliability Analyst Chris Napoli purchased his team iPads to allow his employees to input data on the go.

Although Napoli says that mobile devices were a big success during and after implementation, it required an unforeseen expense: safe cases for iPads to prevent ignition in the the field. Napoli says this was his major lesson learned during implementation and deployment of eMaint: the extra cost for safety in-the-field. Across all industries, companies work in unique and sometimes dangerous environments where precautions may be necessary. Take a lesson learned from SM Energy, and recognize there may be additional costs to effectively deploy your CMMS solution, and account for them with a flexible, yet extensive budget plan.   

“Lock it down” for end users. Managing maintenance for one facility can be a challenge. For companies such as Schneider Electric, who contractually manage maintenance for 18 live data centers, it’s all about the right approach and the tools to match. Showing each center that the maintenance on their facility is being done, and being done right is necessary for Schneider. This means customizable, personal sets of data for all of their clients. How is it possible to keep track of all the unique work requests of these data centers, while maintaining control and organization all in one system? This was a lesson learned by Quality Systems Specialist Jeffrey Martin.

Martin learned to “lock it down” for end users of the eMaint system. This means if you’re managing maintenance in a distributed environment where each facility has unique needs, it is important to specify what information your end user can enter, and how they can enter it. To keep maintenance organized and controlled, it’s also vital to collect data in the same manner, with the same types of work orders. This helps ensure consistency in services and in the information each center will yield from eMaint to help make important data-driven decisions.

Set specific goals, and understand the areas in need of improvement to guide your CMMS deployment. As CMMS can help companies achieve positive change, it is important to establish your company’s goals from the get-go. This was the method of Marc Cotes, C.B. Fleet Laboratories Director of Maintenance and Engineering. CB Fleet is a leading manufacturer of over-the-counter health and beauty care products. With aggressive growth goals at the forefront of the company’s strategy, Cotes and his team interviewed technicians, collected foundational data, and developed a vision statement for where the company wanted to be in 5 years. Cotes populated eMaint dashboards with these goals, and consistently provide updates to this information.

Cote’s approach to implementation and deployment can be seen as a lesson for any company with similar growth goals. To identify where the main pain points are for employees and develop a sense of where you want to be in the future is an organized way to stay on track and sustain improvements as the excitement of implementation fades.

On-site visits and Boot Camps are a great way to jump start implementation. XTO Energy is a leading natural gas and oil producer with expertise in developing tight gas, shale gas, coalbed methane and unconventional oil resources. David Kylor Stafford, Operations Technician at XTO, believed in a partnership with eMaint throughout all stages of use, and utilized eMaint services to help jump-start usage of the software. At the start of implementation, Stafford scheduled an on-site visit to help set up the system, provided his team with extensive training, then set up an eMaint Boot Camp.

This was a lesson learned for Stafford, and his method sparked positive results for XTO Energy. As the on-site visit and training helped the team become more knowledgeable on eMaint and its features, the Boot Camp served as a way to become fully immersed in the solution. Stafford reported that after the Boot Camp, his team came back to headquarters with new, fresh ideas on how to further their use of eMaint to help everyday processes.

Dunn Tire is a tire retailer and wholesaler with 30 retail locations and 6 warehouses across Pennsylvania and New York. The company looked for a Computerized Maintenance Management solution to increase accountability, track the health of their assets and repair costs, and to develop Preventive Maintenance (PM) schedules.

The Humberside Engineering Training Association (HETA) program is a Group Training Association (GTA) offering apprentices and skills training to engineering students for over 250 companies in the Humber, England region.

About 85% of the program’s coursework involves mechanical or electrical maintenance. Steve Underwood, an engineeri by trade and HETA instructor, thought that a course about establishing maintenance plans for plants with a CMMS component would be an extremely relevant addition to the program.

To begin working with eMaint, Steve and the students used eMaint University to learn their way around the system. Students were given autonomy to establish assets, tasks and procedures, preventive maintenance (PM) tasks and ultimately develop complete maintenance plans. They estimated the time to complete each task and produced work orders, as well as associated costs and labor.

The 101st Annual New Jersey State League of Municipalities Conference will be held at the Atlantic City Convention Center Nov. 15-17, 2016. 125 educational sessions will be conducted by the League and affiliate associations, as well as 1,000 exhibitors featuring the latest products and services.

Secant Group engineers biomaterials to facilitate the repair, recovery and regeneration of the human body. Michael Manacchio, Reliability & Facility Manager at Secant Group, was brought on board to take the company to the next level in reliability and maintainability.

The company put together a methodology to implement maintenance and reliability improvements. In order to achieve their goals, they needed to find an effective CMMS solution that was 21CFR part 11 compliant, able to be validated, and easy-to-use.

Once Manacchio found eMaint, a phased approach was put in place to include data entry, data migration, onsite training, and validation performed by Secant. Every week, Manacchio’s cross-functional implementation team held project improvement meetings to analyze their process and plan for the future.
